It fits annual, bi-annual or quarterly cycles, from the competency framework and manager training through self-review, calibration and 1:1 delivery to development planning.

Calibrate before you deliver, never after. A rating handed to an employee cannot be walked back, so ratings have to be normalised across teams, in calibration, before a single review is delivered. The most damaging review-cycle mistake is a manager sharing a number that calibration later changes, so treat “ratings finalised” as a hard gate before any 1:1.

How to customize it

  1. Set your delivery deadline first and work backwards; a full cycle needs six to ten weeks once self-reviews, manager reviews and calibration are sequenced properly.
  2. Keep self-assessment strictly before manager reviews, the whole point is that managers write with the employee’s input in hand, not after the fact.
  3. Add a row per team or department under manager reviews and calibration so a large org shows each group’s progress.
  4. For quarterly cycles, compress the same six phases; for annual cycles, give calibration and delivery more room.
  5. Mark “self-reviews in”, “draft ratings ready” and “ratings finalised” as milestones so you can see whether delivery can start on time.
